What are geometry-locked colorways?

Geometry-locked colorways are product photo variants where the physical geometry of the shot stays fixed — folds, creases, shadows, silhouette, camera angle — while only the color or material changes. In Retouch Less Variants, that is not a magic mesh: it is a two-image edit (master + swatch), a forced master aspect ratio, and numerical structure checks that flag when the model drifted.

The problem they solve

Catalog teams do not fail because they lack ideas. They fail because every new colorway used to mean another studio day — or a retouch queue that rebuilds the product from scratch.

Buyers notice when two colorways look like two different products. A sand curtain and a sage curtain should share the same fold language. Geometry lock is the discipline that makes that true.

What “locked” actually means in Variants

Retouch Less Variants runs a two-image job:

  1. Image 1 — the master photograph (geometry truth).
  2. Image 2 — the swatch (material / color truth).

The model is instructed to reproduce the master and wrap the swatch’s hue and micro-texture onto the existing folds, seams, and panels at real scale. Framing, background, props, drape, light direction, highlights, shadows, sharpness, and grain stay put.

The target look is simple: a second frame from the same session — not a CGI restyle. That is how you generate geometry-locked product colorways at ecommerce scale.

Preserve vs change (the craft split)

Preserve:
• Framing, background, props
• Geometry, drape, folds, creases, edge silhouette
• Light direction, highlights, shadows
• Sharpness, grain, photographic finish

Change:
• Color / material / finish from the swatch
• Weave or micro-texture wrapped onto the folds that already exist

Vertical craft notes (curtains vs apparel vs hardgoods) stay in the engine. Operators see a short intent — not a wall of forbid-lists. Naming a defect to forbid it often makes generative editors touch it. Affirmative preserve beats long negative lists.

How we know it stayed locked

After render, Retouch Less runs local structure checks — CPU, no model judging a model by default:

Absolute floors catch hard failures. A relative layer can compare siblings from the same master when enough pairs exist. Optional Flash review exists for edge cases — off by default.

If a metric cannot run (too few siblings), we skip it honestly. Silence is not “all clear.”

What geometry lock is not

It does not invent a new camera angle, a new prop set, or a new model pose. Those still need a shoot.

It does not guarantee “100% texture fidelity” as a slogan. Weave can fail; QC is there to flag it. Greys can drift mid-chroma without a measured clause — which is why swatch Lab can be injected when needed.

Use it for colorways and finish swaps. That is the high-ROI zone.
